En effet, l'id\u00e9e d'un grand magasin de jouets a \u00e9t\u00e9 accueillie avec enthousiasme par les parents et les enfants de ce pays. Ainsi, depuis la cr\u00e9ation de la filiale allemande en 1986 et l'ouverture du premier magasin sp\u00e9cialis\u00e9 \u00e0 Coblence un an plus tard, le d\u00e9veloppement commercial de Toys \u201eR\u201c Us en R\u00e9publique f\u00e9d\u00e9rale est une grande histoire \u00e0 succ\u00e8s.<\/li>\n<li>95 filiales dans les pays germanophones<\/li>\n<\/ul>\n<p><strong>Point de d\u00e9part :<\/strong><\/p>\n<p align=\"justify\">L'objectif du projet d'optimisation des co\u00fbts d'approvisionnement \u00e9tait d'analyser les conditions d'achat existantes de Toys \u201cR\u201c Us et d'identifier les potentiels d'\u00e9conomie \u00e0 l'aide de comparaisons. Afin de garantir la plus grande exhaustivit\u00e9 possible, le projet a \u00e9t\u00e9 men\u00e9 en Allemagne, en France, en Espagne, en Angleterre et en Pologne. Au total, les produits commerciaux ainsi que les frais g\u00e9n\u00e9raux en Allemagne et en Pologne ont \u00e9t\u00e9 trait\u00e9s, les produits commerciaux repr\u00e9sentant la plus grande partie en raison du volume.<\/p>\n<p>&nbsp;<\/p>\n<p><strong>D\u00e9fis du projet :<\/strong><\/p>\n<p align=\"justify\">Le plus grand d\u00e9fi consistait d'une part \u00e0 n\u00e9gocier le grand nombre de fournisseurs en temps voulu, tout en tenant compte en d\u00e9tail des particularit\u00e9s et en les reliant \u00e0 l'historique de chaque gamme. Il s'agissait de tenir compte des exigences locales dans les pays et, malgr\u00e9 les mesures de restructuration et de r\u00e9organisation plus ou moins importantes, d'int\u00e9grer les services d'achat respectifs et de devenir \u201eune \u00e9quipe\u201c avec les acheteurs sur place. La nouvelle structure europ\u00e9enne a entra\u00een\u00e9 de nouveaux domaines d'activit\u00e9 et a fait en sorte que les fournisseurs souhaitent de plus en plus se soustraire \u00e0 la n\u00e9gociation directe pour mener les discussions au niveau europ\u00e9en. Cela a exig\u00e9 un haut degr\u00e9 de coordination pour les n\u00e9gociations ; de plus, l'\u00e9volution du cours du dollar et la part importante des importations de jouets ont compliqu\u00e9 les discussions avec les fournisseurs.<br \/>\nL'un des principaux d\u00e9fis \u00e9tait d'utiliser les structures de donn\u00e9es existantes et de mettre en place une \u00e9valuation homog\u00e9n\u00e9is\u00e9e des fournisseurs \u00e0 l'aide de KPI. Lors des entretiens, ces KPI de r\u00e9f\u00e9rence ont \u00e9t\u00e9 utilis\u00e9s de mani\u00e8re cibl\u00e9e pour attirer l'attention sur des possibilit\u00e9s qui n'avaient pas encore \u00e9t\u00e9 exploit\u00e9es.<\/p>\n<p>&nbsp;<\/p>\n<p align=\"justify\"><strong>Atteinte des objectifs :<\/strong><\/p>\n<p align=\"justify\">L'objectif du projet a \u00e9t\u00e9 globalement atteint, tant pour les frais g\u00e9n\u00e9raux que pour les produits commerciaux. En France, malgr\u00e9 la courte p\u00e9riode de n\u00e9gociation, le potentiel d'\u00e9conomies vis\u00e9 a m\u00eame \u00e9t\u00e9 d\u00e9pass\u00e9, tout comme en Espagne et en Pologne. En Allemagne, l'objectif a \u00e9t\u00e9 atteint en un point, tandis qu'en Angleterre, il manquait finalement les derniers euros pour que l'objectif soit compl\u00e8tement atteint. Les objectifs d'\u00e9conomie pour le projet europ\u00e9en ont donc \u00e9t\u00e9 atteints et les n\u00e9gociations ont notamment port\u00e9 sur les petits et moyens fournisseurs, qui ne sont pas invit\u00e9s chaque ann\u00e9e pour des raisons de temps. De m\u00eame, la strat\u00e9gie et les priorit\u00e9s de Toys \u201cR\u201c Us ont pu \u00eatre discut\u00e9es avec les fournisseurs afin de montrer, notamment face au commerce en ligne, les efforts importants du commerce stationnaire.<\/p>\n<p>&nbsp;<\/p>\n<p><strong>Conclusion :<\/strong><\/p>\n<p align=\"justify\">Malgr\u00e9 le grand nombre de fournisseurs et les restructurations dans les pays, l'objectif ambitieux du projet a pu \u00eatre atteint. L'esprit d'\u00e9quipe et une concertation intensive entre Kloepfel Consulting et le service des achats ont \u00e9t\u00e9 la cl\u00e9 du succ\u00e8s.
