Our customer, a textile machinery manufacturer, was faced with the task of reducing freight costs in air freight and at the same time reliably mapping the time-criticality of project-based shipments. The initial situation was characterized by established business relationships without regular price negotiations; special requirements for flexibility, airlines, routings and transit times added to the complexity. The aim was to create transparency regarding data and requirements, to reduce complexity by separating tenderable regular relations from ad hoc relations and to reduce costs by splitting the volume across several service providers in a structured manner. We conducted expert interviews to gather actual data and service requirements, obtained quotes from over 90 freight forwarders with different core competencies and created scenarios with volume and lane-specific splits (including Incoterms) and a clear basis of assessment for the award. After negotiation and implementation, we achieved significant cost advantages: In individual relations, the savings examples were between €50,000 and €350,000 per project, while at the same time the selected carriers made reliable term and capacity commitments.
